Agree on the number. Then build the report.

When sales, finance, and operations report different numbers, start with a shared definition. Choose one number the business needs to trust.

What to take back to your team

  • Start with the business measure that causes the most disagreement.
  • Name the person who maintains its definition and calculation.
  • Keep raw data separate from data ready for business use.

Choose one decision.

Teams can have many dashboards and still disagree on a basic number. Sales, finance, and operations may use different rules for the same measure. One team might count orders booked; another might count orders shipped.

Choose the metric that causes the most repeated discussion. Ask which decision depends on it and how current the data must be.

Write a definition that the relevant teams can approve. Name the person who owns that definition.

Build a clear path from source to report.

Your business may keep its official records in several systems. Document which system provides each input for the chosen measure.

Separate raw records from validated data and the final business view. Make the calculation clear so people can check how the result was produced.

A shared data model sets out how records connect and how values are calculated. Use it to hold these agreed rules. Control changes to the logic so each new report uses the same definition.

Expand the pattern.

Test the number with the teams that will use it. Resolve differences at the source or in the agreed logic.

Document when the report updates, who maintains it, and how users report a problem. Make these details easy to find.

Once the first metric is dependable, use the same approach for the next. Let the decisions guide the scope of the data program.

A shared number needs a shared definition and a named owner.
